to that $1 million to $5 million range, they get stuck in the swamp. And the reason why I call it the swamp is because you only have two alternatives. You can either work even longer, harder hours, right? 60 80our weeks to get yourself out of the swamp, or you're going to need to hire somebody that's going to give you massive leverage. But this is a this is like a growth partner that you're going to need. Working harder in the swamp really doesn't move you that much further. What you do need to do is implement systems in your business to where you're no longer working inside the business. You get to begin working on the business and on the growth levers of the business. >> Hey Josh, how you doing? >> What's up Amy? Always good to see you. >> I know you too. I'm so stoked because you are speaking at this upcoming event that I'm going to be at working the Oracle bar, ecommastery.ai. And I am so excited about this event because we're covering all of the e-commerce channels and the latest and greatest in AI. And I think now more than ever, we need an event like this. Would you agree? >> Oh, 100%. The e-commerce world is changing dramatically and has been over the last few years. So, this is well timed. >> Yeah. You know, and it's it's not easy to even create training right now with the latest and greatest changes. We almost have to come together like this and talk about what's working and what's changing so that all of us can be prepared to oh you know maybe I'm not going to make images with that platform yet because this is coming or I'm going to you know realize that this part of this is changing very very quickly. So you are going to be talking at this event about building multi-channel scaling systems. you have built so many incredible um channels, e-commerce channels with your own business and I've heard you talk about this before. It's really incredible. This is something that people really need to learn. So, you've built these multi- channelannel scaling systems across multiple brands. What is the number one bottleneck that prevents sellers from scaling past 1 million and how do systems fix it? >> Yeah, really I call this kind of like you get stuck in the swamp. Any entrepreneur that gets to that $1 million to5 million range, they get stuck in the swamp. And the reason why I call it the swamp is because you only have two alternatives. You can either work even longer, harder hours, right? 60 80 hour weeks to get yourself out of the swamp, or you're going to need to hire somebody that's going to give you massive leverage. But this is a this is like a growth partner that you're going to need. That's going to be like well over into a six-figure type salary. Most bootstrapped entre entrepreneurs are going to prefer the earlier, right? Which is, hey, all right, I'm gonna roll up my sleeves and I'm gonna start working harder. However, this is why it's the swamp. Working harder in the swamp really doesn't move you that much further. What you do need to do is implement systems in your business to where you're no longer working inside the business. You get to begin working on the business and on the growth levers of the business. That Amy is the constraint of any one to5 million dollar e-commerce business owner. Is there too much working in the business? And I'll be showing them how to work on the business and what growth levers actually they should be focused on. That is so powerful and I felt that deeply because as a consultant I work with a lot of brand owners that are stuck in the swamp and it's hard. We all want to get beyond Amazon. We want to grow our Shopify. We want to get on Tik Tok. But how can we do it if we are trying to wear all those hats? We're not going to wear them effectively. I know you have taught me some of the best lessons about hiring, when to hire, how to build those systems, and so I'm excited to learn from you yet again to understand the kind of order of systems in order to go multi multi-channel. Can you talk a little bit about the systems that are required to go multi-channel? >> Yeah. So, what I'm going to be presenting is it's called the inverted pyramid of value. And so, with this inverted pyramid of value, really what sits because it's an inverted pyramid, right? It's standing on its nose right at the tippy top point. Okay? Well, you as the entrepreneur at the very base, the big big chunk of this inverted pyramid, that's all your admin, that's all your busy work tasks. Like those are things that have to keep being done, right? It's payroll for your team members. It's customer service. It is making sure that there's compliance on whatever marketplace that you are on, right? Like those are the foundational things and like there's a lot of them. That's why it's a massive base. But we're going to be walking through how to actually how do I delegate or systematize block number one, all of this admin. Then number two, we move into the operational efficiencies of the business where yes, I do want to be negotiating and improving my 3PL costs or my fulfillment fees or I want to be negotiating my unit costs with my manufacturer. Those are all good things, but they're actually not the value d drivers of the business. So, how do you systematize and create scorecards for those so that you can begin moving down into what I call block three and four? These are going to be where you actually get to work on the value drivers of the business. And so I'll be basically walking through a mental roadmap of like how to get the right people in the right seats, but also be able how or be able to show you how to keep them accountable so that you know whether they're winning or losing in their role so that everybody on your team is rowing in the same direction and that's how you get out of the swamp faster. >> I love that. And I have to say Josh, you have a way of presenting this information. uh you have a way of teaching that is really a gift and you are able to help people understand how simple it can be. You know, when I'm envisioning this pyramid and all these admin tasks, it feels very overwhelming, but I know that in your presentation, you're going to break it down and allow us, you're going to give us the building blocks and the steps necessary to make that happen in a very simple way. You're going to teach us how to, you know, eat the elephant one bite at a time. So, I love that. And um I think We're going to have such a vast audience at this event. We have people coming to this event that are just wanting to get into e-commerce and they probably are looking to change up their career. There's a lot of career changes out there with the latest and greatest in AI that's happening. So, we've got people who are brand new kind of beginners to the e-commerce world who are going to be attending this event all the way through to people like you, multi-million dollar brand owners and sellers. Um, and I think this information is paramount for both the beginner because they need to go into their business with this mindset of how do I actually grow? How do I scale to multi-millions from nothing? So, uh, what do you think is the one biggest nugget that people are going to take away from your presentation? >> Knowing where to invest their time. Um, most entrepreneurs that I speak to, the reason why they they stall out or they flatline in their business is because they're working on all the wrong things in their business. They're working hard. They are putting in the 80our weeks, the 60 hour weeks. They're doing hard things in their business. However, they're not doing the right things in the business. And so, I'll be walking through like a mental road map for people to how to identify what should I actually be working on? Because you're right, Amy, in today's day and age, you're hearing, "Oh, I need to be on Tik Tok shop, and if I'm not crushing Amazon, then I'm failing." And by the way, there's a lot of people moving to Shopify and they're having success there. Do I need to be on there? Oh, yeah, and by the way, I need to make sure that my all of my products are all AEO optimized for all the LLMs that are out there. And it's like, where should you invest your time? And that's what I'm going to be walking through is like if you focus on the right thing, the one big domino that if you knock that over, it knocks down all the other dominoes behind it, that's where the magic sits and being able to scale a brand.
